The elasticity of time
Adaptive strategy depends upon more than responding quickly to change. It requires the ability to recognize the different forms of time operating within a situation, distinguish pace from timing, duration from delay and horizon from speed, preserve the continuities upon which meaningful change depends, and compose action across clocks that cannot and should not be made identical. Temporal capability names this practical achievement. Futures Literacy strengthens its anticipatory range. Time remains at the center because strategy is enacted through it.

Prelude · Copperplate and Papyrus
For about two years I walked the same route to work: from a rented loft above Broadway at Canal to an office at 137 Varick, with Greenwich Village in the middle and the West Side at the far end. The walk took twenty-five minutes when I kept moving, and longer on most days because I had given myself a game.
The rule was simple: photograph one sign each day, post it to Instagram and do not skip.
I called the practice active seeing, borrowing the phrase from active listening, because noticing can be trained instead of treated as a gift one either possesses or lacks. I wanted to train my eye on signals and discontinuities, and the posting rule mattered because public witness gave the practice a form of accountability that a private habit lacked.
I was hunting Copperplate Gothic, usually white letters on a green awning.
I have never liked the typeface. Frederic Goudy drew it in 1901 with small flared spurs at the ends of its strokes, making printed letters resemble engraving.[1] Copperplate Gothic impersonates a printing process to which it has no material relationship. For most of a century, it was what a New York storefront chose when it wanted to say Established. To me, every instance conjured the same scene: a second-floor walk-up on Thompson Street, frosted glass and a private detective three months behind on the rent.
The sign painters deserve some fairness because they had relatively few alphabets to choose from, and Copperplate Gothic was the one that carried authority. Locksmiths, tailors and delicatessens used it, often hand-painted once on the awning and again on the glass. Sometimes the same hand made both signs in the same week; sometimes a second painter returned a decade later and worked hard to match the first.
My wife finds it very funny that a person can be this annoyed by a typeface. I photographed hundreds of them.
Contempt, it turns out, is a reliable detector because irritation keeps an object in view.
Somewhere in the second year, the awnings began to come down. Their replacements appeared with a consistency that first amused me and then became useful: Papyrus was taking Copperplate Gothic’s place.
Chris Costello drew Papyrus in 1982, in his early twenties, as a guess at what writing had looked like two thousand years earlier.[2] The block therefore offered a choice between an American imitating an engraver and an American imitating a scribe, while neither style belonged to the history it claimed. More important, when Papyrus appeared above a door on Bleecker or Hudson, the accompanying change was predictable: the shoe repair had gone and a yoga studio held the lease.
The sign changes faster than the awning, the awning faster than the storefront, the storefront faster than the building and the building faster than the street. The street is the slowest layer on the block and the last to register what has already happened to it. Every photograph contained all five layers, although for two years I read only the fastest one.
The typeface was the leading edge. Signage is the fastest-moving visible layer of a city, which is why it attracts little serious attention and why it tells you first. Rent rolls would confirm the change eighteen months later, and the census would record it after five years. The awning knew within a season, at eye level above a door I walked under every morning.
I had gone hunting a for a typeface I disliked and come back with a clock.
A second project ran on a shorter clock. Every morning I photographed and posted a coffee mug on a fire escape. The mug rested on the railing because someone had sat with it an hour earlier, and it would be gone by evening. The ironwork beneath it had been bolted to the building a century earlier and would outlast everyone who had ever drunk coffee there. Both durations occupied the same frame.
The project asked whether a small repeated act could disclose something holy, and what happened to the act once I photographed it and posted it for other people to see. The usual result was simply another photograph. I later gave a five-minute talk about the project with Koyaanisqatsi running behind me and twenty slides advancing every fifteen seconds, whether or not I had finished the thought. The format made a strong argument about time that the allotted time prevented me from making aloud.
I later taught the method at New York University’s Stern School of Business. It has more familiar cousins: the gemba walk, a Lean practice of going to the place where work is actually done, and the customer-development injunction to get out of the building. Each insists on the same unglamorous discipline. You have to stand in the world at the pace the world is moving, because no quantity of reports can substitute for direct attention to it.
A Tuesday can be photographed; a decade becomes visible only through the accumulation of many Tuesdays. Eventually an ordinary morning and a new awning in a worse typeface reveal that you have been keeping a record no one else thought to write down.
I · Chronos, Kairos and Aion name different temporal problems
A Tuesday and a decade differ in kind as well as amount.
English gives us one word for time and invites us to assume that it names a single thing. That is a fact about English. It tells us nothing about the structure of time. Ancient Greek carried at least three words for time, each naming a different property of the same phenomenon. A culture with separate words for those properties is obliged to notice distinctions that a culture with one word can leave unattended.
Chronos is measured time: sequential, countable and indifferent. The word is the root of chronology and chronometer, and chronos is what results when duration is divided into equal pieces and numbered. An hour remains an hour whether it is spent in surgery or in a queue at the Department of Motor Vehicles.
At the scale on which organizations now use it, chronos is also a recent industrial artifact. Synchronizing large numbers of people to the minute became possible in the nineteenth century. The quarterly reporting cycle, which now governs a remarkable amount of consequential decision-making, began as an administrative convenience and has quietly acquired the authority of a natural law. The quarter is an accounting convention that companies have learned to mistake for a unit of organizational life.
Kairos is the opportune moment. Chronos measures quantity, while kairos describes quality: the right time for an action. In archery, the term named the opening in the target through which an arrow could pass; in weaving, it named the instant when the shuttle could cross.[3]
The Greeks gave him a body. Lysippos cast him in bronze somewhere around the fourth century before the common era, and an epigram by Posidippus of Pella, preserved in the Greek Anthology, is written as an interview with the statue.[4] Why is your hair in your face? To be seized by the ones who approach me. Why, then, by Zeus, do you lack any at all at the back? Because once he has gone by, he says, no one longing to reel him in will get a grip.
Twenty-three centuries later, any operator who has watched a window open and close will recognize the figure, even without having possessed a name for him.
Aion, the third term, is harder for a modern reader to hold. It names unbounded or cyclical time: the duration of an age, a life or eternity, depending on the speaker. Aion neither accumulates nor runs down.
Guy Deleuze gives chronos and aion different structures in The Logic of Sense.[5] Chronos is the time of bodies and states of affairs, in which the present properly exists and past and future are dimensions of it. Aion is the time of the event, infinitely divisible into past and future, never present, always already passed and eternally about to arrive. The term carries a specific philosophical meaning that leadership literature obscures when it treats aion as a warm synonym for purpose.
Many failures of organizational timing can be understood as category errors among these three forms of time. A kairos problem is mishandled when the organization places a moment on the calendar and assumes scheduling will make the opportunity available. An aion commitment is distorted when a continuing practice is assigned the completion date of a project. Kairos becomes invisible when chronos is optimized so relentlessly that an extremely well-run company can no longer recognize the wave it is about to miss.
Adaptive strategy is enacted through time, which functions as its medium: the material to be worked, as stone is worked by a sculptor and silence by a drummer.
Every medium has grain. Time contains layers that move at different rates, assumes some shapes more readily than others and resists being worked faster than its structure permits. A strategy built exclusively in chronos will therefore fail in kairos or aion without revealing the category error that caused the failure.
The distinction between an artifact and the medium through which it acts appears in Robert Fabricant’s account of interaction design. On a stage in Vancouver in February 2009, he argued that behavior is the discipline’s primary medium, while technology is the material designers often assume they are working in.[6]
Graphic designers work in type and color, and industrial designers in material and form. Interaction designers produce screens, services, devices and communications, but those artifacts are vehicles for shaping what people notice, understand, feel, choose and do.
Fabricant received pushback in the room, and the objection has persisted. Naming behavior as a medium can sound like a claim of authority over other people’s lives, an objection raised that day and in print since.[7] The structural distinction survives the criticism: every discipline produces artifacts while working in a medium, and confusing the two is a recurring professional error.
Strategy needs the same distinction. The plan is the artifact; time is the medium.
The materiality of time is relational. A strategy becomes real through the order of its commitments, the intervals between actions, the length of time capabilities are allowed to develop, the moments when options open or close, and the consequences that remain after a decision-maker has moved on. Time supplies resistance because some processes cannot be compressed without changing what they are. It supplies affordance because a pause, repetition, acceleration or well-timed commitment can make an action possible that the plan alone could never produce.
That proposition determines what temporal capability can reasonably mean. Time exceeds its role as a variable inside a plan, alongside cost, capacity and risk. It is the medium through which a strategy acquires sequence, duration, consequence and the possibility of revision. A decision made too early is a different decision from the same act made when a system is ready to receive it. A capability developed over five years cannot be substituted by a declaration made this quarter. An opportunity that appears briefly cannot be made available by moving it onto the calendar.
Quy Nguyen Huy developed temporal capability in relation to planned organizational change. His formulation begins with a practical demand: different interventions must be sequenced, timed, paced and combined because formal structures, work processes, beliefs and social relationships do not change through the same means or over the same duration. His conclusion is more demanding. Temporal capability also requires an understanding of different conceptions of time, attention to the organization’s rhythm under stability and change, and enough confidence to act inside temporal contradictions that no schedule can dissolve.[8]
Adaptive strategy extends that argument beyond a program of planned change. An organization working adaptively must know when to hold a stable form, when to accelerate, when to create slack, when to let a local pattern develop and when to consolidate what has emerged. Emergence develops through conditions that can be noticed, protected, constrained, resourced and incorporated into a wider pattern of action. Temporal capability enables those moves by helping the organization work with the duration and timing through which emergence becomes consequential.
Futures Literacy enters this argument as one anticipatory practice within temporal capability. It expands the ways people use imagined futures to examine the present. The broader capability also requires patience, pacing, sequencing, synchronization, sensitivity to timing and the protection of processes whose value appears slowly.
Chronos, kairos and aion operate simultaneously in every organization. Our difficulty in recognizing them comes less from carelessness than from several decades of training in technologies that make duration appear optional.
That training becomes visible in Art Tatum’s speed and, more consequentially, in the devices through which organizations have learned to sense and act.
JAZZ INTERLUDE [01] · Art Tatum · “Tiger Rag”

Tatum takes a New Orleans standard and plays it at a tempo that should not be physically available to a person with two hands. The record runs at roughly 376 quarter-note beats to the minute, with the right hand in eighth notes on top of that.[9]
Speed costs Tatum no accuracy. Every note is placed, nothing is smeared to keep up, and he operates at a tempo where rushing ceases to be a useful description.
Organizations often assume that speed and accuracy trade against each other. Tatum dissolves that assumption while also supplying its warning: he could play this quickly because of twenty years of practice that no audience saw.
The lesson: velocity without accuracy is noise, and Tatum’s accuracy was built slowly, long before the recording session.

II · Devices teach us to expect results without duration
In 1984, University of Montana philosopher Albert Borgmann published a book rarely read in business, although its account of technology bears directly on how organizations experience time.
Borgmann’s Technology and the Character of Contemporary Life uses the hearth to explain what technological convenience can remove when it replaces an older practice.[10]
The Latin word focus means hearth.[11] Before the term entered optics through Kepler, a focus was the fire at the center of a house. Borgmann writes that the hearth “sustained, ordered, and centered house and family.”[12] Warmth, light and daily practice gathered there; in a pre-technological house, the fireplace “constituted a center of warmth, of light, and of daily practices.”[13]
Central heating replaced the hearth, and Borgmann calls the new arrangement, exactly and without much affection, a device.
Central heating supplies warmth immediately, invisibly and at the turn of a dial. It asks for no wood splitting, fire laying, tending, skill, gathering or negotiation about whose turn it is. It is better by every measure relevant to reliable warmth, and Borgmann is neither sentimental about frostbite nor opposed to technology. His concern is what the exchange removes.
The device paradigm identifies that exchange by separating commodity from machinery.
A device, in Borgmann’s formulation, is “the compound of commodity and machinery,” and the device paradigm describes the pattern by which the two are split apart.[14] The commodity is what the user wants: warmth, light, transport or a hot meal. The machinery includes everything once involved in producing it: labor, knowledge, tools, relationships and time. A device delivers the commodity and hides the machinery. A focus, in Borgmann’s figure, “gathers the relations of its context and radiates into its surroundings and informs them.”[15]
The exchange removes duration. Effort is only part of what disappears.
The hearth requires gathering, splitting, laying, lighting and tending, and those activities resist compression.
Central heating appears to take no time at all. The dial turns and warmth arrives as though from nowhere. Removing the visible interval is the device’s temporal achievement.
A device is a machine for removing the interval between wanting a thing and having it.
This is a temporal claim with direct organizational consequences. Several decades of increasingly capable devices have trained people to expect the commodity without the duration. Short-termism at the strategy table is that training carried into work: insight without fieldwork, culture without years, capability without practice and an answer this quarter from a system whose real period is measured in another unit.
The demand does not arise from laziness. Objects that work have taught us, thousands of times, to experience the interval as optional.
A strategic dashboard delivers the sensation of knowing what is happening. That commodity arrives instantly while hiding the machinery that produced it: who collected the data, from where, under which definition, with what lag and with which omissions required to make the result fit a tile.
A gemba walk has the temporal character of a hearth. It takes the morning, changes when delegated, resists compression and may produce no artifact suitable for a slide.
Dashboards remain useful, and Borgmann does not treat devices as wicked. His narrower claim is that a life governed entirely by devices becomes convenient and strangely disengaged. An organization that relies only on devices for sensing has commodified its own attention and will be surprised by conditions that remained visible at eye level for eighteen months.
Evaluation practice makes a useful three-part distinction. An output is the thing produced; an outcome is what people do because of it; an impact is the change that lasts. Shipping an output supplies no evidence that an outcome or impact followed. A device encourages confusion among the three because its commodity arrives so cleanly and immediately that the causal question is easy to stop asking.
Sitting on a fire escape with a cup of coffee is a focal practice in miniature. Its purpose lies in the practice itself, which requires presence and resists delegation, acceleration and scale. A small warm object gathers a morning around it, performing at the size of a hand what the hearth performs for a household.
I then photographed the practice and posted the photograph.
Heidegger provides a useful account of what the camera changes. A thing in use withdraws into the using: the mug belongs to the act of drinking and recedes from contemplation, or what Heidegger calls ready-to-hand.[16] It becomes an object with visible properties, present-at-hand, when an interruption makes it available for inspection, as when it breaks or is placed on a railing before a camera. The camera converts the ready-to-hand into the present-at-hand. That conversion is central to its function.
Guy Debord accounts for the next conversion. The first thesis of Society of the Spectacle holds that everything directly lived has moved away into a representation.[17] Posting adds a circulating image to the practice, and that image can begin to substitute for the practice itself. The image becomes a commodity separated from the machinery that produced it, which brings Borgmann’s structure to Debord’s conclusion by another route.
I knew this while doing it; the project was intended as a critique. That intention offers no exemption. A critique of identity performance, performed daily and posted publicly, remains a performance.
A soloist inhabits time instead of moving along a timeline
Heidegger published Being and Time in 1927, in the eighth volume of Husserl’s yearbook.[18]
In the same year, Bix Beiderbecke sat alone at a piano in September and recorded “In a Mist”; Armstrong’s Hot Seven cut “Potato Head Blues” in May; The Jazz Singer opened in October and ended the commercial life of silent film within two years; and Duke Ellington’s orchestra opened at the Cotton Club on 4 December.[19]
No evidence connects Heidegger to jazz, and he appears never to have mentioned it. The omission is striking because he produced an unusually exact description of the temporal structure a soloist inhabits without acknowledging the musical practice that makes the structure audible. Adorno noticed jazz, wrote about it more than once and misunderstood it comprehensively.[20]
Being and Time treats temporality as constitutive of human existence. Heidegger calls this structure ecstatic temporality, whose three dimensions are future, having-been and present. They operate as a single, inseparable structure in which the future has priority.[21]
Two concepts make that structure usable here:
Thrownness describes how a person always finds themselves already delivered into a situation they did not choose or control from the ground up. Change is already under way, the tempo is set and the rhythm section is playing before anyone asks for an opinion.
Projection describes understanding as a leaning forward into possibilities, a reaching toward what could be done from the situation already given.
Thrown projection is one act. A person does not first take stock of a situation and then decide what to do about it; finding oneself within the situation and reaching forward from it are parts of a single motion.
On this account, a solo is a concrete instance of thrown projection. The soloist inherits a form, changes and a rhythm already in motion, and understands them by projecting possible phrases from within them. Heidegger was describing human existence. Jazz performance makes a corresponding temporal structure audible.
The clock-time picture places the past behind the player, the future ahead and the player at a moving point called now. Heidegger calls this the ordinary conception of time, rendered as the vulgar conception in some translations. He treats it as a derivative account of an underlying structure. A musician asked where they are in a solo will rarely identify a point on a line. The player inhabits a shape that contains where the tune has been and where it could go, with the possibilities ahead exerting much of the force.
Perfect time with the drummer removed
Borgmann published the device paradigm in 1984, writing from Missoula, Montana, having been born in Freiburg in 1937.[22]
That same period placed two different accounts of time at the center of American music.
Wynton Marsalis had just become the first artist to take Grammy awards in both classical and jazz categories in a single year, and was about to do it again.[23] He spent the middle of that decade arguing in public that jazz is a craft tradition with a large body of technique behind it, and that a player who has not learned the blues, the standards, the changes and the swing feel has nothing to improvise against.[24]
I read Marsalis’s position as a focal-practice argument made from inside the music. That reading is my interpretation; Marsalis made no documented claim in Borgmann’s terms. The changes and the form are the machinery of the practice. Remove them and improvisation can survive as a recognizable commodity while losing the tradition against which its choices become intelligible.
Meanwhile, the Linn LM-1 and Roland TR-808 had both arrived in 1980, and programmed drums were moving toward the center of popular records. Roger Linn, who built the LM-1, summarized his contribution in a 1985 interview: “I murdered the drummer.”[25]
The joke describes the device paradigm exactly.
A drum machine delivers perfect time with the drummer removed. The commodity is split cleanly from machinery that, in this instance, consists of a person who has spent twenty years learning to breathe with other people. The resulting beat neither rushes nor drags, responds nor listens, and it will never decide to leave a hole.
Elvin Jones’s work beneath Coltrane makes the loss audible because the properties a machine removes carry much of the performance’s meaning.
The argument becomes lazy when it casts drum machines as villains. Hip-hop, built in part on the 808, is among the great musical inventions of the century. Its makers took an object produced by the device paradigm and used it as a focal thing, the difficult move Borgmann says remains available. The narrower claim concerns perception: when machinery is hidden thoroughly enough, listeners lose the ability to identify what produced the commodity and eventually stop asking.
The signage and coffee-mug projects diverge at this point, and their disagreement reveals the problem.
Public witness sustained the signage discipline for two years by turning a series of individual decisions into a shared practice. Borgmann would recognize that reasoning. His remedy for the device paradigm lies in practices that are sustained and shared because solitary practice decays. He writes that “through a practice we are able to accomplish what remains unattainable when aimed at in a series of individual decisions and acts.”[26]
The same public witness hollowed out the coffee-mug ritual by converting it into content.
The contradiction remains. Documentation trains attention, yet it also converts the seen thing into a thing shown. Organizations reproduce this contradiction whenever they build a reporting layer over a practice and discover, years later, that people have begun optimizing the representation instead of the work represented.
The only defensible position I have found is to know which activity is occurring at a given moment and to become suspicious whenever the answer is convenient.
I first saw Koyaanisqatsi in 1986 and have not stopped thinking about it since, which after forty years probably qualifies as a focal practice in its own right.
Godfrey Reggio’s film has no dialogue, characters or narration.[27] It makes its argument through tempo: clouds move at speeds unavailable to clouds, freeways resolve into blood flow, and escalators, sausage factories and crowds become different instances of the same fluid motion. Philip Glass scored the images in overlapping cycles that refuse to settle. The title is a Hopi word usually translated as life out of balance.
The film renders the device paradigm in eighty-six minutes of image and sound. It succeeds where abstract argument often fails because the viewer feels temporal imbalance before articulating it. Reggio uses tempo to show a civilization that has lost the ability to sit still.
I later used the film to frame a talk about photographing a coffee mug, delivered in five minutes through slides that advanced whether or not I was ready. The format reproduced the condition the talk was intended to examine.
The Hopi word will return when the argument reaches beyond organizational time to the conditions a civilization depends upon.
Working with a medium we have been trained not to feel begins by recognizing that an organization contains several stacked durations, each moving at its own rate.
JAZZ INTERLUDE [02] · Max Roach · “The Drum Also Waltzes”

A drum solo is often treated as a display of speed and stamina, which explains why many listeners stop attending to it. Roach makes something different: alone at the kit, he plays a waltz whose placement of beats carries the melody.
With no other instrument available to hold the tune while he keeps the beat, Roach performs both functions with the same hands. The location of the beats lets the tune emerge without pitched material.
Roach makes time carry the music instead of serving as a frame beneath it. Time becomes both the material and the content.
The lesson: rhythm can constitute the content of a well-made thing instead of merely containing it.

III · Pace layers depend on productive disagreement
Organizations inherit clocks from markets, technologies, regulation and the physical world. They also make clocks through practice. A reporting quarter, a weekly portfolio review, a release train, a tenure process and a budgeting season each establish a temporal structure. Once repeated, the structure begins to feel external and inevitable, even when the organization created it and continues to reproduce it.
Wanda Orlikowski and JoAnne Yates call this process temporal structuring. Their account avoids a false choice between objective and subjective time. Clocks, calendars and deadlines have material consequences, while their organizational force depends upon what people repeatedly do with them. A deadline shapes behavior because people schedule against it, allocate authority around it and attach consequences to missing it. Those actions reproduce the deadline’s power. Different practices could strengthen, loosen or replace the same temporal structure.[28]
This matters because time as a medium is worked through such arrangements. Strategy does not encounter time only as an external limit. Meetings, review cycles, investment gates, rituals, milestones and pauses give time an organizational form. They determine when information can meet authority, how long an assumption survives without examination, which consequences arrive inside a leader’s tenure and which forms of work are continually interrupted before they can mature.
Article 3 examined cadence as part of the system through which people coordinate. The temporal question begins one level beneath that mechanism: what rate does the work require, which clocks need to meet and which should remain distinct? A daily ritual can make fast-moving operational work coherent and destroy a slow inquiry by repeatedly forcing it to report progress that does not yet exist. Cadence acquires value through correspondence with the phenomenon it is meant to serve.
Architecture gives this problem a physical vocabulary. Frank Duffy described the different rates at which a single building changes.
A building is a set of systems stacked together, each with its own metabolism and rate of renewal. Duffy named four of these systems in the early 1970s and called them shearing layers: the shell, lasting thirty to fifty years; the services, including wiring, plumbing and ducts, turning over in about fifteen; the scenery, shifting every five years as people rearrange themselves; and the set, moving over months or weeks and belonging to no one in particular.[29]
Stewart Brand credits Duffy with the idea and expands the model to six layers. The site is effectively permanent; the structure lasts thirty to three hundred years; the skin is replaced about every twenty; the services turn over every seven to fifteen years; the space plan shifts every few years; and the stuff, including furniture, lamps and boxes, moves daily.[30]
The force of Duffy’s term lies in shearing. The layers slide against each other, and a building works because they remain loosely coupled. Fast layers can churn without tearing slow ones apart, while slow layers can remain stable without freezing faster layers in place.
Brand then scales the idea to civilization through six layers arranged from fastest to slowest: fashion and art, commerce, infrastructure, governance, culture and nature. Nature moves slowest and remains indifferent to the schedules imposed upon it.
Brand assigns no fixed duration to the six layers. I read their rates as months, years, decades, generations and centuries. The ordering carries the argument; the numerical boundaries remain a working interpretation.[31]
His account of their relationship approaches a complete theory of institutional health:
Fast learns, slow remembers. Fast proposes, slow disposes. Fast is discontinuous, slow is continuous.[32]
A companion line locates the asymmetry between attention and power:
Fast gets all our attention, slow has all the power.[33]
The photographs had been describing this structure all along, before I possessed the vocabulary for it.
The sign belongs to fashion. It changes in a season, costs little to replace and requires no committee. The awning moves more slowly and costs more. The storefront turns over with the lease. The building belongs to infrastructure and will remain after the yoga studio becomes whatever follows yoga studios. The street lies closest to governance and culture, registering change last because streets consist partly of zoning, habit and the names people continue to use for neighbourhoods that ceased to exist thirty years earlier.
Every photograph stacked five rates of change in a single frame, while I spent two years attending only to the fastest and calling the work a typeface project.
That selective attention is ordinary. Organizations hold extensive information about their slow layers, while the fast layer alone remains legible at a glance. Most organizational sensing occurs through such glances.
The same finding reached strategy research nine years after Brand, without reference to architecture. Quy Nguyen Huy and Henry Mintzberg open The Rhythm of Change by rejecting the premise of universal turbulence: “Might we suggest that you turn off the hype and look out the window? … We perceive our environment to be in constant flux because we only notice the things that do change.”[34] Their examples of continuity include “the engine of the automobile you drive (basically the same as that used in Ford Motor Co.’s Model T), even the buttons on the shirt you wear (the same technology used by your grandparents).”[35] An engine and a button are slow layers embedded in objects few people classify as infrastructure. Their argument turns on one sentence: “change has no meaning unless it is juxtaposed against continuity. Because many things remain stable, change has to be managed with a profound appreciation of stability.”[36]
Huy and Mintzberg do not cite Brand, and their reference list gives no indication that they had read him. Architecture and management research reached the same conclusion from different directions. I interpret that convergence as stronger support for the structural claim than either account provides alone.
The instinctive organizational response to pace layering is to accelerate whatever appears slow. That response removes the rate differences that make the system robust.
Friction between layers is the mechanism by which the system learns and remembers. Fast layers need enough irresponsibility to try something new; slow layers need enough resistance to protect what is valuable from a bad quarter. Brand argues that robustness arises from layers interacting at different rates and providing a many-leveled corrective across the system.[37]
Organizations rarely fail because every layer is uniformly slow or uniformly fast. Failure emerges when loose coupling becomes rigid and each tremor in a fast layer travels directly into the system’s bones.
The resulting failures take four recurring forms:
Commerce governs infrastructure. A quarterly number drives a decision about a platform whose real period is a decade, and a different number reverses the decision the following quarter.
Fashion acquires authority over culture. A tooling fad rewrites how people are expected to relate to one another on the strength of a conference talk.
Governance imitates fashion. A policy function reorganizes annually to appear responsive and thereby loses the institutional memory it exists to preserve.
One clock is imposed on every layer. A single planning cadence, review rhythm and set of dates is applied to work that turns over every six weeks and work that turns over every fifteen years. The quarterly cycle throttles fast work while cutting slow work into pieces small enough to report, an efficient way to ensure that nothing slow is ever completed.
A strategy function therefore needs to stop running one clock.
The first task is to name each layer’s real period. Customer-experience work may run on a six-week rhythm, a platform migration on a three-year rhythm and culture on a decade-long one. Reporting all three at the same interval and in the same format conveys little about any of them.
The second task is to protect slow layers deliberately. At civilizational scale, Brand warns that forests, fisheries and aquifers are lost when commerce is allowed by governance and culture to push nature at a commercial pace.[38] The smaller organizational correspondence is exact: when a quarterly number sets the pace for a platform, degradation can take years to surface and years more to repair.
The final task is to read a fast layer as the earliest signal and keep it separate from the deepest account. This is what two years of awnings had shown me: the typeface tells you first and never tells you most.
Holling’s adaptive cycle approaches the same structure through ecology. Systems move through growth, conservation, release and reorganization over periods longer than the attention span of any observer standing within them.[39] Forests, companies and streets share the resulting problem: the observer moves faster than the thing observed and mistakes one phase for a permanent state.
Temporal capability composes more than one clock
Recognizing temporal layers does not yet explain how to work with them. The organization must compose relationships among processes whose durations, rhythms and conditions of success differ.
A formal structure can be changed overnight through authority. A work process changes through repeated adjustment and evidence. A belief may change only after experience has made the old interpretation untenable. A social relationship develops through encounters whose meaning cannot be specified in advance. Treating these as one kind of change creates a temporal error before the first intervention begins.
The error compounds because change has memory. A badly timed demand for compliance can create fear or cynicism that changes how people receive the next intervention. A patient period of listening can increase receptivity to an action that would have been rejected six months earlier. Sequence therefore changes the meaning of the acts being sequenced. The same intervention, applied to a different social-temporal condition, is no longer the same intervention.
Huy’s account of temporal capability names four corresponding approaches to change: commanding, engineering, teaching and socializing. Each is suited to a different organizational element and carries different assumptions about pace, participation and causation. Large-scale change requires several of them. Their effectiveness depends upon how they are timed, paced, sequenced and combined, as well as upon the power, slack, fatigue, prior experience and receptivity present when they arrive.[40]
Viewed across the organization, the distinction becomes rhythmic. Dramatic change supplies concentrated impetus. Systematic change creates order through deliberate processes. Organic change develops through local adaptation, experimentation and the initiative of people close to the work. Each mode can fail in isolation: drama becomes theater, system becomes deadening and unconnected emergence becomes fragmentation. Their combination creates the rhythm through which an organization changes while remaining recognizably itself.[41]
Continuity supplies the ground. A jazz accent is heard because some expectation of the beat persists beneath it. The same principle applies to strategic change. A dramatic intervention acquires meaning against continuing identity, relationships, capabilities and practice. Permanent transformation erases that ground and leaves the organization unable to distinguish significant movement from administrative motion.
Adaptive and emergent strategy depend upon this temporal composition. Local experiments and improvised responses often develop organically before the whole organization understands their significance. Systematic practices make the learning transferable. Leadership may then provide a well-timed commitment that gives the emerging pattern resources, legitimacy or scale. Temporal capability does not manufacture emergence. It creates conditions in which an emergent pattern can develop long enough to become visible and can be incorporated without destroying the local relationships that made it possible.
The capability is therefore closer to musicianship than scheduling. It requires sensitivity to what is moving, what is holding, which tension is productive, which delay is becoming dangerous and whether the ensemble needs another chorus or an ending. More activity can coexist with less temporal intelligence. A capable organization knows that restraint, pause and repetition can be strategic actions.
That leaves two problems that organizations routinely collapse: how quickly the system should move and how far ahead it can work coherently.
JAZZ INTERLUDE [03] · Dave Brubeck · “Blue Rondo à la Turk”
The call: “Blue Rondo. Nine eight. Count it two two two three, and then don’t. Go.”
The second instruction contains the piece’s central idea because the nine does not remain organized in a single pattern.
In 1958, the United States Department of State sent the Dave Brubeck Quartet on a goodwill tour through Poland, Turkey, India, Ceylon, Pakistan, Iran and Iraq, using jazz as soft power at the height of the Cold War. Walking to a radio broadcast in Istanbul, Brubeck heard street musicians playing a rhythm he could not count.
When Brubeck asked about it, a musician answered that the rhythm was to them what the blues was to Americans, an explanation Brubeck repeated for the rest of his life.[42]
The exchange contains the article’s central argument in miniature: a temporal form that seems strange from one position can be ordinary from another.
The rhythm consists of nine pulses grouped two, two, two, three. Turkish theory calls that limping asymmetry aksak, and karşılama, a dance from the Thracian northwest played at weddings, uses the same grouping.[43] The street musicians experienced the rhythm as ordinary and easy, much as a twelve-bar blues is ordinary to an American bar band. Each culture carves the same phenomenon differently and finds the other’s carving difficult.
The recording is often described too simply. For three bars, the meter is nine-eight grouped two-two-two-three; a fourth bar regroups the same nine pulses as three-three-three; and the four-bar unit repeats.[44] The pattern alternates three bars of limping with one bar of walking. The piece inhabits an odd meter that keeps changing the form of its oddness.
The nine then gives way to a straight four-four blues over which the band solos. The two meters return in alternation and trade in shrinking blocks, until the blues occupies the middle of the record and the nine returns to close it.
The piece works because neither meter defeats the other. Brubeck preserves the nine’s asymmetry and gives the four-four its own integrity, placing two ways of counting time beside one another without ranking them. A listener accustomed to four hears the blues as home and the nine as strange; a listener from Thrace may reverse those judgments. The record itself remains unchanged.
Columbia hesitated over the unusual time signatures, and the label’s president approved release only after the quartet agreed to record an album of standards first.[45] The caution was commercially reasonable and proved inaccurate: Time Out sold half a million copies within four years and is now certified double platinum.[46] Brubeck was later criticized for having become commercial.
The exchange also carried an ethical asymmetry. The tour was state-sponsored, the borrowing moved in one direction, and the Istanbul musicians received neither names on the record nor royalties. Brubeck’s account of the exchange is real, and so is the unequal structure in which it occurred.
The lesson: an organization running two tempos is instrumented for a world that contains more than one. Its discipline lies in preserving both without ranking them.

IV · Tempo cannot extend the horizon
An organization can misjudge how quickly it cycles and how far ahead it can see. These are different temporal problems.
Tempo describes the first problem; horizon describes the second. Increasing tempo does not extend reach, although much of what passes for transformation attempts to solve a horizon problem by accelerating the planning cycle.
Six temporal distinctions shape strategic action
Adaptive strategy needs a working temporal vocabulary because organizations regularly use fast, slow, long-term and agile as if each word named the same property. The resulting ambiguity enters decisions. A team may accelerate a review cycle when the underlying capability needs more duration, or extend a plan by five years when the decision requires a wider horizon and different evidence.
Speed describes how rapidly an action or change occurs. It can be measured over an interval, although the number gains strategic meaning only in relation to the environment, a competitor, a constraint or another relevant process.
Tempo describes a sustained rate and the pattern through which that rate varies. A high tempo can include pauses, consolidation and recovery. The question concerns the rhythm an organization can maintain while continuing to perceive, coordinate and learn.
Timing concerns the relationship between an action and the conditions that make it consequential. Huy defines timing as the moment an event occurs within a sequence of related events. Good timing captures a window of receptivity or available resources.[47] A sound action can fail when it arrives before people, technology or the market can receive it. The same action can become irrelevant after the window closes.
Duration is the interval a process occupies because of what the process requires. Trust develops through encounters. Expertise develops through varied practice. A forest, platform or institution carries developmental periods that managerial urgency cannot erase. Compression may change the process itself and leave only the appearance of completion.
Delay is an interval in which an expected action or consequence has yet to occur. Some delays are waste: information waits for authority, a decision waits for evidence already available, or a dependency remains unresolved. Other intervals perform necessary work. Incubation allows an idea to develop. Slack allows a system to absorb variation. A pause allows fatigue or fear to recede before another intervention arrives. Temporal capability distinguishes harmful latency from productive waiting before attempting to remove either.
Horizon is the temporal reach over which action, consequence and purpose must remain coherent. A horizon may extend beyond the available evidence, the planning cycle, the decision-maker’s tenure or the lives of the people making the commitment. Extending it changes the character of judgment because uncertainty grows, feedback weakens and later actors inherit decisions whose original reasoning may have disappeared.
These distinctions interact without collapsing into one another. Speed can rise while horizon contracts. Delay can increase while timing improves. A long duration can support a rapid tempo once capability has matured, as Art Tatum demonstrates. Temporal capability consists partly in recognizing which temporal property a situation is asking the organization to work with.
Tempo is relative and cannot remain high indefinitely
Fleet Marine Force Manual 1 gave the two forms of speed proper names in 1989, with no interest in making the distinction sound novel.
Signed by General Al Gray and drafted by then-Captain John F. Schmitt, the manual distinguishes tempo from velocity in two sentences. Speed over time is tempo, the consistent ability to operate fast. Speed over distance, or space, is velocity, the ability to move fast.[48] An organization can possess one capacity while lacking the other.
The manual also identifies the relevant comparison: Since it is relative speed that matters, it follows that we should take all measures to improve our own tempo and velocity while degrading our enemy’s. Speed is therefore a relational ratio. A number posted in isolation omits half the relationship because the comparison belongs partly to someone else.
After building the case for speed, the manual establishes its limit: we cannot sustain a high rate of velocity or tempo indefinitely. As a result, another pattern develops: fast, slow, fast again. The resulting rhythm contains changing rates. A manual on warfighting reaches the drummer’s conclusion by another route.
The lineage runs back to Helmuth von Moltke the elder, writing on strategy in 1871: kein Operationsplan reicht mit einiger Sicherheit über das erste Zusammentreffen mit der feindlichen Hauptmacht hinaus. No plan of operations extends with any certainty beyond the first encounter with the enemy’s main strength.[49]
Over the following ninety years, English translations compressed the sentence through versions published in 1900, 1911 and 1940, until it reached the familiar 1961 form: no plan survives contact with the enemy.[50]
The compression removed Moltke’s temporal claim. He wrote that certainty could not be relied upon beyond a named threshold, the first encounter with the enemy’s main strength. The familiar version is more memorable but contains no account of when or how knowledge decays. A sentence about the declining value of knowledge over time became a general dismissal of plans.
The United States Army still carries the qualifier. Its current mission-command doctrine prints the sentence as an ellipsis-opened fragment in its own wording, preserving the threshold: …no plan of operations extends with any degree of certainty beyond the first encounter with the main enemy force. The doctrine also preserves Moltke’s reasoning that, as war progressed, uncertainty diminished the value of any detailed planning that might have been done beforehand.[51] Planning retains value, and that value decays as the situation changes. Military doctrine preserved the temporal threshold for a century and a half. Popular usage reduced the claim to a memorable dismissal of plans.
Moltke’s practical conclusion follows directly. When a situation changes faster than instructions can travel, higher authority must transmit less: The higher the authority, the shorter and more general will the orders be.[52]
The same structure appears in a jazz lead sheet. The chart supplies the tune, form and changes while leaving the notes to the musician who will play them in a future room whose conditions cannot be specified in advance. Article 3 made this argument through the rhythm section without acknowledging that a Prussian field marshal had reached a corresponding conclusion.
Knowledge expires before the planning cycle does
John Boyd’s observe-orient-decide-act (OODA) cycle, flattened by three decades of consultants into a four-box diagram, concerned orientation as much as speed.
Harry Hillaker, who worked with him, put the actual claim about as well as anyone has:
Time is the dominant parameter. The pilot who goes through the OODA cycle in the shortest time prevails because his opponent is caught responding to situations that have already changed.[53]
The decisive clause is the second one: the opponent’s picture describes a world that no longer exists. Acting sooner is only part of the advantage. The opponent can remain accurate about the past while failing in the present, which explains how a competitor can be beaten while executing correctly.
Frans Osinga, author of the standard study of Boyd, presses the correction further. The four-box diagram, he argues, tends toward an exclusive focus on speed of decision making, while obscuring various other themes, theories and arguments that lie behind it. [54] Orientation is the core of the cycle because advantage depends on recognizing when a model of the situation has stopped corresponding to the situation itself.
For anyone running a planning cycle, the corollary is uncomfortable: a strategy refreshed annually in an environment that reorganizes quarterly can produce excellent answers to last year’s situation, on schedule and with excellent slides.
Charles Fine’s work on industry clockspeed adds that industries evolve at genuinely different rates.[55] The rates belong to the industries; managerial ambition does not determine them. His contrast between fruit flies and species that reproduce across generations distinguishes fast-evolving systems from slow ones. An organization errs when its operating tempo bears little relationship to the rate of its environment.
At times, the correct tempo for a layer is zero, and choosing zero is a strategic act. Huy and Mintzberg state that “there are times when change is sensibly resisted; for example, when an organization should simply continue to pursue a perfectly good strategy.”[56] In their reading of Brown and Eisenhardt, organizations “pace the rhythm of change to balance chaos and inertia by applying steady pressure on product-development cycles and market launches,” holding themselves “on the edge of order and chaos” in ways that sustain innovative capability.[57] Steady pressure is a chosen rate that must be maintained against the standing attraction of a dramatic announcement.
Strategic roles differ partly in the temporal distance over which their work must remain coherent. A front-line role may contain tasks completed and reviewed within days. A role responsible for an institutional platform, talent system or market position may require choices whose consequences cannot be judged for years. Elliott Jaques called the longest interval over which a person is expected to exercise judgment without further review the time-span of discretion.[58]
The idea concerns more than the length of a project. A longer time-span changes the character of the work. Evidence becomes less complete, causal relationships become harder to isolate and the person must sustain a line of reasoning across decisions made by other people at other times. Near the front line, feedback can arrive quickly enough to correct an error. At an institutional horizon, the consequences of a choice may become visible after the decision-maker has left.
Temporal mismatch can therefore resemble a failure of intelligence or effort. A brilliant operator promoted into a role requiring a ten-year horizon may continue to solve the current month beautifully. A strategist responsible for the decade may be placed in charge of a week and remain inattentive to the replenishment, sequencing and repair through which the week succeeds. Both people may be capable, yet assigned to work whose temporal demands do not correspond to the way they are operating.
Jaques linked time-span to a larger theory of managerial hierarchy and individual capacity. The numerical strata and developmental claims remain more contested than many applications acknowledge. The structural insight requires less: roles carry different temporal obligations, and organizational design should make those obligations explicit. Performance management cannot repair a horizon mismatch that the role itself continues to produce.
Long horizons already exist in the present. The Three Horizons framework, developed through the work of Bill Sharpe and several collaborators, makes this simultaneity visible. Its familiar diagram contains three curves: a dominant first-horizon pattern losing fitness, a third-horizon pattern gaining coherence and a turbulent second horizon through which experiments, substitutions and conflicts connect them.
The curves can be misread as three consecutive periods. Sharpe’s more important claim is that the horizons exist “always in the present moment.”[59] The first horizon is the system that currently provides value and pays for everything. The third appears through practices and commitments that already embody another possible pattern, often at the margins. The second is the contested field where innovations can extend the existing system, prepare a successor or be captured before their significance is understood.
All three horizons can therefore be present in the same meeting. One person is protecting the reliability of the system people depend upon today. Another is trying to create room for a pattern that may become necessary tomorrow. A third is working through an experiment whose allegiance remains unresolved. Their disagreement may concern evidence, but it may also concern the temporal position from which each person is speaking. Article 6 will return to the second horizon as the practical and political field of transition.
Steven Johnson’s adjacent possible is the mechanism underneath the third horizon, and his full sentence is better than the version usually quoted:
The adjacent possible is a kind of shadow future, hovering on the edges of the present state of things, a map of all the ways in which the present can reinvent itself.[60]
Johnson’s phrase describes the ways the present can reinvent itself. The adjacent possible maps what is available now. It turns the third horizon into a survey question: what has already become possible here that no one has assembled?
At a longer temporal reach, that question becomes larger than strategy.
JAZZ INTERLUDE [04] · John Coltrane Quartet · “Your Lady”

The drums beneath the melody make the location of the beat difficult to state.
Jones plays several pulses simultaneously, including a three within a four and cross-rhythms distributed across his limbs. Together they create a kind of weather, a broad rolling pulse that remains unmistakably in time without landing where the listener expects.
Coltrane’s straightforward, almost tender melody occupies a different temporal layer of the same piece. It moves alongside the drums and preserves its own shape.
The performance makes a polyrhythmic organization audible: multiple tempos form one groove without synchronizing every player to a single click.
The lesson: an ensemble coordinates through a shared sense of center, which allows its members to work from more than one clock.

V · Long horizons amplify the intent behind them
Working with time beyond one’s own tenure is the harder problem, because the consequences extend beyond the people authorized to make the decision.
The future changes what the present can disclose
Every strategy imports an imagined future into the present. A forecast, aspiration, risk model and investment case each carry assumptions about what will continue, what may change and which future conditions deserve preparation. These assumptions influence present attention even when no one has made them explicit. They determine which signals appear relevant, which investments seem premature and how long the organization is willing to wait for evidence.
Futures Literacy makes that use of the future available for examination. Riel Miller developed the concept through UNESCO to describe the capability to understand the role the future plays in what people see and do. The future does not yet exist, so an image of it cannot function as knowledge in the same sense as an observation of the present. It can function as a disciplined resource for revealing expectation, discovering possibilities and examining the assumptions through which the present has become legible.[61]
Most organizations use the future primarily to prepare. They forecast demand, estimate risk, set targets and create plans intended to improve readiness for an expected condition. That anticipatory mode remains useful where patterns are stable enough to extend. Futures Literacy enlarges the repertoire. An unfamiliar future can disclose possibilities that an expected future conceals. A deliberately different future can reveal that a present constraint is partly an inherited assumption. Reflection on both can show how hopes, fears and institutional habits shaped what participants were able to imagine in the first place.
The capability develops through repeated use. A single workshop can introduce the practice and cannot establish the capability. People learn to hold several futures without averaging them into a cautious consensus, to recognize when they have mistaken plausibility for probability and to notice when an image of the future is performing political work in the present. A promised future can justify sacrifice, an apocalyptic one can make control appear necessary and a continuation of current conditions can protect the interests already organized around them. Futures Literacy therefore concerns power as well as imagination.
Article 3 treated scenarios as boundary objects through which people with different expertise can work on a shared future without requiring identical interpretations. Their temporal function is equally important. Scenarios create inhabitable contexts in which participants can make provisional decisions from a future position and then return to the present with altered questions. The Oxford Scenario Planning Approach describes this as a process of reframing and reperception, supported by immersive learning and the rehearsal of options for decision and action.[62]
Rehearsal changes time in two directions. A simulation compresses consequence, allowing months of operational cause and effect to become visible in an afternoon. Scenario work expands temporal range, allowing people to encounter conditions beyond the ordinary reach of the planning cycle. Together they build a form of anticipatory memory. The organization has never experienced the future under examination. Its people have still practiced recognizing several kinds of situation and examined how their present commitments behave within them.
Projection into a future becomes strategically useful when it returns to the present. Participants can prototype an intervention from within a scenario, identify the capabilities that would make it viable and work backwards toward present commitments. The resulting roadmap should preserve optionality and avoid disguising a preferred prediction as a sequence of milestones. Some capabilities are valuable across several plausible futures. Others function as contingent options whose value depends upon signals that the environment is moving in a particular direction.
Adaptive strategy is the larger purpose. Temporal capability enables an organization to compose action through time. Futures Literacy strengthens its anticipatory range by widening the futures through which the present can be examined. The choice of a preferred future, the legitimacy of a sacrifice and the moment for exercising an option remain questions of strategic judgment. Futures Literacy gives that judgment a richer temporal field in which to operate.
Backcasting turns the future into a present argument
Forecasting extends the present and therefore tends to reproduce the present’s assumptions and errors. Backcasting begins with a future a group actually wants, described in enough detail to support disagreement, and works backwards to identify what would have to become true along the way.
John Robinson frames backcasting as a form of social learning.[63] Prediction is outside its purpose. Its primary value lies in the argument it forces. A group cannot backcast without agreeing on the future it wants, a conversation many organizations have never held in a room with the door shut.
Backcasting also relocates the discussion beyond chronos. A forecast is a chronos artifact, expressed as a quantity by a date. A preferred future belongs more closely to kairos and aion, and the backcast bridges these forms of time. That is why the practice feels unfamiliar to people trained only in planning.
Seven generations changes the decision-maker’s position in time
The seven-generations principle belongs to the Haudenosaunee. The Great Law of Peace carries the obligation without specifying the number. Law 28 instructs leaders to have always in view “not only the present but also the coming generations, even those whose faces are yet beneath the surface of the ground.” Oral transmission and twentieth-century popular repetition carry the familiar seventh-generation formulation. The written text of the Law expresses the obligation without that number. Anyone quoting the principle in a presentation should preserve that distinction. Winona LaDuke’s All Our Relations offers an accessible treatment that deserves to be read in its own terms.[64]
The teaching changes both the arithmetic of the horizon and the decision-maker’s position within it.
The arithmetic changes the horizon. Where the teaching is stated with the number, seven generations reach roughly 140 to 175 years into the future, assuming twenty to twenty-five years per generation. A person deliberating under that rule in the year I was born would be deciding on behalf of people arriving in the twenty-second century. The teaching attaches a number to long responsibility and applies it to actual decisions.
The position changes agency. In some understandings, the decision-maker stands in the middle of the line: seven generations behind and seven ahead, simultaneously the descendant of people who deliberated on their behalf and the ancestor of people who will inherit today’s decisions.
This position demands more than a longer planning horizon. It describes where each person already stands, and no technique can substitute for accepting the responsibility it creates.
The Hopi concept of Koyaanisqatsi, life out of balance, and the seventh-generation teaching arise from different traditions with distinct histories, yet each warns that a civilization unable to hold long time will destroy conditions on which it depends. Reggio made that argument through eighty-six minutes of images in 1982. The Haudenosaunee had carried the obligation for centuries before anyone filmed a freeway.
Long horizons require a moral purpose
Cathedral thinking describes work begun by people who know they will never see it finished. The medieval cathedral supplies the image: generations participate in the building, and a person laying the foundation knows they will never see the spire.
The best-known version of this story concerns the oak beams at New College, Oxford.
When the great hall’s beams needed replacement after five centuries, the college supposedly discovered a grove planted at its founding for that purpose. Gregory Bateson loved the story, which has since been substantially questioned.[65] The story should therefore be held loosely. Our desire for it to be true is itself evidence of something: we recognize and miss a form of institutional care that contemporary organizations rarely know how to practice.
Pace layers become visible in one institution’s record across 151 years. Mintzberg studied McGill University’s realized strategies from 1829 to 1980 and found “neither evidence of anything faintly resembling a revolution in that century and a half nor any stage when many strategies were changing simultaneously.”[66] The mission layer of teaching and research held throughout, while “Programs, courses and research projects were under constant revision” and “McGill was, in fact, changing all the time.”[67] Huy and Mintzberg borrow a name for this condition from Eric Abrahamson: organizations that “mostly hum along, experiencing less-pervasive streams of small changes” are pursuing “dynamic stability.”[68]
Roman Krznaric’s The Good Ancestor surveys this territory through six modes of long-term thinking: deep-time humility, legacy mindset, intergenerational justice, cathedral thinking, holistic forecasting and a transcendent goal.[69] Three belong directly to this argument; the others prepare the argument that follows it.
Krznaric’s warning corrects any easy celebration of long-term thinking.
Cathedral thinking is morally empty on its own. The ability to think beyond a human lifetime is a capacity, and intergenerational justice gives that capacity direction. Krznaric’s examples are blunt: the Thousand Year Reich was cathedral thinking, as is a corporation constructing a hundred-year extractive position with excellent succession planning.
A long horizon amplifies the intent behind it. It offers no moral purification. An organization that learns to think long before asking whom its decisions serve has built a more patient version of its existing character.
That distinction separates a long-horizon organization from a patient one, and cathedral language cannot close the moral gap between them.
Give each layer its own clock
Four modest practices can begin the work without requiring a transformation program.
1. Identify the clocks the organization is actually running. Name the real period of each body of work and record its reporting period separately. If culture work will take a decade while being reviewed monthly against a quarterly target, the mismatch becomes a visible design fact instead of a background hum.
2. Build one focal practice into the sensing function and protect it from conversion into a device. Someone walks the floor, reads the tickets or sits in the calls on a regular rhythm without an artifact to produce. Once the practice acquires a reporting template, it has become central heating and a new focal practice will be needed.
3. Ask the seventh-generation question about one consequential decision. Choose the decision with the longest tail in the current portfolio and ask who inherits it and whether they would thank you. The exercise becomes meaningful only when applied to an actual commitment. The conversation will reveal quickly whether the organization can deliberate at that reach, and that finding may matter more than the immediate answer.
4. Protect one continuity on which meaningful change depends. Name the capability, relationship, identity or practice that the proposed change must carry forward. State why it matters, how it will be protected and what evidence would justify revising that commitment. Continuity then becomes an explicit design choice instead of whatever survives the change by accident.
The awning knows first and knows least. The street knows more, but it may remain silent for years.
Coda · Two calendars make plural time ordinary
Chronos, kairos and aion sit apart on the page because literature and taxonomy require separation. Lived experience holds them together.
Each form of time acquires meaning through its relationship with the other two.
I am Jewish, and over a lifetime I have come to recognize how the three operate simultaneously every day without requiring one to yield to another.
We live in a capitalist world governed by chronos: the quarter, the invoice, the calendar invitation and the deadline indifferent to everything else taking place. Ritual marks kairos by recognizing that a particular moment has a different quality, requires a different response and deserves a form through which it can be met. The Torah calendar holds aion through cyclical movement. The same portion and festivals return each year. The reading remains identical while the reader changes, a distinction that can take decades to understand.
At the same time, we run the Gregorian calendar because the mortgage is due on the first.
Two calendars and three kinds of time operate every day, indefinitely and without contradiction. No one living within them experiences the arrangement as a paradox requiring resolution; it is simply the texture of the week.
Strategy literature has spent thirty years rediscovering that organizations need multiple time horizons and often presents the finding as a framework innovation. The practice is much older. It is familiar to anyone who has lived within a liturgical calendar, farming season, school year or another structure that repeats without becoming repetitive.
The organizational version follows the same pattern. An organization needs a clock for the quarter, a form for meeting the moment when it arrives and a cycle long enough for people to locate themselves within something that outlasts them. Most organizations have built the first with enormous care, possess no institutional form for the second and reduce the third to a wall decoration.
This imbalance explains why a strategy meeting so often feels like the wrong instrument for the question. Everyone in the room holds a chronos tool while at least one person is trying to describe an aion problem.
Two management researchers reached for a drummer’s word to describe the required relationship. Huy and Mintzberg argue that “lasting, effective change arises from the natural, rhythmic combination of organic and systematic change with the well-placed syncopation of dramatic transformation.”[70] Syncopation places an accent away from the expected beat. It depends on a steady ground and disappears when every beat carries an accent. Kairos supplies the syncopation, the repeating year supplies the ground, and an organization built only around a quarterly clock has nothing against which to place the accent.
JAZZ INTERLUDE [05] · Tyshawn Sorey · “Pillars”
Recorded 2017. Octet, across nearly four hours.
Sorey’s nearly four-hour work resists use as background music and sits only partly within jazz. Very little appears to happen quickly, yet the deliberate slowness makes the event perceptible.
Sounds arrive slowly enough for their arrival to become audible. Silences extend beyond comfort and continue. The work cannot be skimmed, and accelerated listening produces almost nothing, a property it shares with forests, cultures and many of the organizational conditions that matter most.
Every argument for speed is therefore incomplete. Its other half runs for nearly four hours and refuses to hurry for anyone.
The lesson: deliberate slowness is a tempo in its own right, and holding that rate under pressure can be harder than accelerating.
